AI strategy

Imagine an electrical wholesaler in Zaragoza with eighty staff. The managing director saw a demo at a trade fair, the sales manager already drafts quotes with an assistant on a personal account, the warehouse lead wonders whether AI could predict stock-outs and the finance team is worried about customer data. Each has a point and nobody sees the whole picture. An AI strategy brings order to that: what is already in use and how risky it is, which opportunities offer a measurable return, what data is missing, what the rules say, and how much money and time to set aside for each step. You end up with a roadmap that management can approve, trim or postpone on solid grounds.

What falls within the scope of this service

You will not get a trends report. You get pending decisions, each with its cost, its risk and the person who ought to own it.

X-ray of current use

An anonymous survey and conversations with staff reveal which AI tools are already in play, on which accounts and fed with which data. In almost every firm, customer information turns up pasted into free assistants.

Opportunities by department

For each area, the tasks where AI would save hours or cut errors, with a yearly figure in euros based on real volumes: invoices, orders, emails, logged calls, tickets.

Data maturity

Whether information is digitised, whether it is consistent between programs and whether anyone is accountable for it. An item master with three codes for one product holds up any project.

Applicable rules

What the GDPR demands of each idea and which cases might come within the scope of the European AI Act, supervised in Spain by AESIA, the Spanish Agency for the Supervision of Artificial Intelligence. We draft the questions for your lawyers; we do not issue legal opinions.

Vendors and data location

A comparison of options by where the data is processed, which contract terms apply and what happens if you want to switch vendor later on.

Governance and usage policy

Who decides, who signs off new tools and which rules are communicated to staff. Without this, every department ends up buying its own tool.

Roadmap with budget

Projects in sequence, phases of three to six months, the estimated cost of each and checkpoints where management chooses whether to press on.

How the engagement unfolds, one stage at a time

The timetable depends on how many departments are covered and is set in writing up front. Sessions are short and online, so nobody is pulled away for long.

01

Kick-off with management

One session to agree objectives, budget limits and who will be our internal contact.

02

Fieldwork

Survey, interviews by area and a look at the programs and data genuinely in use.

03

Draft and challenge

A first version of the roadmap, reviewed with each manager to correct figures and assumptions.

04

Final version

Presented to management with priorities, budget per phase and the first steps ready to launch.

AI cannot fix a process that nobody has defined. If everyone in the warehouse logs returns in their own way, automating them just multiplies the mess. In quite a few companies the first items on the roadmap are not AI at all but housekeeping: standard templates, a cleaned-up customer master file, a clear owner for each dataset. We say so even when it is not what people hoped to hear.

Common questions

A short working document with the opportunity map, the risks found, the phased roadmap and the estimated budget, plus a draft AI usage policy for staff. It is all built so management can decide in a single meeting.

We compare options and explain why one suits you better than another, but we take no commission from any manufacturer. If the best answer is a feature already included in your Microsoft 365 or Google Workspace licence, we will tell you, even though it means no project for us.

It turns on how you use it. Many internal applications in a small firm, such as summarising documents or drafting text, carry limited obligations; others, such as certain uses in recruitment or credit scoring, may count as high risk. We point out which ideas need legal review, and the final assessment rests with your legal adviser.

These Red.es programmes have funded digitalisation work in some rounds, and a written plan can underpin an application. We are not a registered digitalisation agent, we do not process grant applications and we guarantee nothing. The plan is built to stand without outside money.

Yes, and sometimes that is the best news. It spares you spending with no return and spells out which groundwork would change things, such as sorting the catalogue or digitising an archive. An honest strategy also says what to leave alone this year.
